Atlanta witnessed pure footballing theatre earlier tonight, and buried in the chaos of Argentina‘s 2-1 comeback win over England was a tactical story that will haunt Thomas Tuchel: the moment both benches showed their hand, and only one of them got it right.

England took the lead in the 55th minute through Anthony Gordon, finishing off a delivery from Morgan Rogers. It should have been the platform to see the game out. Instead, in the 72nd minute, Tuchel made the call that will be picked apart for years — withdrawing Gordon, his goalscorer, for Ezri Konsa, a centre-back. It was a defensive-minded switch made while still in the lead, effectively telling his team to sit deep and protect a single-goal cushion with 18 minutes plus stoppage time still to survive. Ten minutes later, Tuchel doubled down, sending on Dan Burn for Reece James and Nico O’Reilly for Declan Rice — two more defensive-minded changes that stripped out attacking outlets and left England increasingly camped in their own half, reduced to hopeful long balls that Emiliano Martinez dealt with comfortably.

Argentina’s bench told the opposite story. Lionel Scaloni had already begun freshening his side in the 64th minute, sending on Nicolas Gonzalez for Leandro Paredes to add more thrust in behind. By the 73rd minute, Scaloni made a triple change — De Paul, Montiel and Otamendi all introduced — designed to inject energy and control into midfield while England sat back. But the substitution that decided the game came in the 81st minute: Lautaro Martinez on for Nicolas Tagliafico, a recognized striker sent on in place of a full-back. It was a naked attacking gamble, sacrificing defensive solidity entirely in pursuit of the equaliser.

The gamble paid off almost immediately. Four minutes later, Argentina worked a quick corner routine down the right — Messi collected it, carried the ball toward the box, and slipped a pass to Enzo Fernandez, who curled a powerful strike past Jordan Pickford to level the score in the 85th minute. Then, two minutes into stoppage time, the substitute himself struck: Messi crossed from the right and Lautaro Martinez, the fresh striker Scaloni had specifically thrown on to win the game in the air, powered a header past Pickford to complete the turnaround.

The contrast is stark when laid out side by side. England, ahead and needing only to manage the clock, subtracted attacking threat and added bodies behind the ball — Gordon off, Konsa on; James off, Burn on. Argentina, chasing the game, did the reverse — added a recognized finisher in Lautaro Martinez specifically to win crosses and headers in the box, even at defensive cost down the left. One team set up to survive. The other set up to win. Only one succeeded.

It’s worth noting England weren’t passive by instinct — Marcus Rashford was eventually introduced for Djed Spence in the 90th minute, but by then it was already too late; the damage from the earlier, more conservative changes had been done. Tuchel’s post-match insistence that he had no regrets will do little to quiet the debate over whether taking off his goalscorer while still leading, and following it with more defensive reinforcements, invited exactly the pressure that Argentina ultimately capitalized on.

For Argentina, it’s another chapter in a growing tournament identity: trust the bench to add firepower, not just fresh legs. Lautaro Martinez’s impact — needing only nine minutes to set up the equaliser’s platform and score the winner after coming on for a defender — will be remembered as the substitution that sent Argentina to Sunday’s final against Spain, while England are left to wonder what might have been had they kept their foot on the attacking pedal instead of retreating into their own box.
